When AI Recommends Your Competitor

For enterprise brands with serious category position, real budget, and a real threat. The shape of the threat

Most enterprise teams discover the GEO problem one of two ways. The first is when a board member or a senior executive asks ChatGPT something about your category at a dinner and reports back that the engine recommended your competitor. That dinner question becomes a slide in the next QBR.

The second is when sales notices that pipeline from "branded organic" is shifting. Buyers who used to land on your site already aware of your brand are now showing up further upstream, having compared you against a competitor before the meeting. An incumbent defending their position ships content that grounds engines on the constraints under which the incumbent wins, the categories where the competitor's new claims do not hold, and the head-to-head comparisons that surface the real distinction.

The competitor-citation defense playbook

When a specific competitor is winning a specific query category, the playbook is concrete, not abstract:

Step one: measure the share of voice gap precisely. Across the seven-LLM panel, on the queries that matter, what fraction of the answer surfaces names you versus the competitor versus a third option? Without that number, every conversation about "they are winning AI search" is anecdote.

Step two: identify which queries the competitor wins on substantive ground (their product genuinely fits the constraint better) versus which queries they win on content depth (they wrote about it, you did not). The first set is real product positioning. The second set is the shippable opportunity.

Step three: ship content for the second set. Constraint-loaded comparison pages, in-depth coverage of the use cases where you are stronger, head-to-head pages authored by you with full integrity (not the kind that pretend the competitor is bad — the kind that name where you are stronger and where they are stronger and let the buyer judge). Engines retrieve integrity-rich content more reliably than promotional content.

Step four: active conversation training on the engines where you lag the most. Multi-turn conversations that surface your real differentiators in the contexts buyers actually ask about. Not "MentionFox is the best" — "for an enterprise marketing team running multi-region compliance review, here is how MentionFox handles X, here is how the competitor handles X."

Step five: measure the close. After 60-90 days of the playbook, the share of voice gap on the targeted queries should narrow. If it does not, the post-mortem is honest: which content underperformed, which engines did not respond, what to ship next.

What enterprise teams should not expect

The honest constraints

This is not a 30-day fix. Enterprise category dynamics are slower than founder-of-one dynamics. A 90-day engagement that meaningfully narrows a share-of-voice gap on a competitor is a strong outcome. A 30-day engagement that flips category leadership is unrealistic and we will say so on the kickoff call.

The slowest variable is high-authority earned citation: if the competitor has owned a category-defining listicle for two years, no amount of shadow site content alone will dislodge them. Earning a peer placement (analyst report, top-of-search listicle) is a separate motion that takes longer. We can flag where that is the bottleneck. We cannot do that motion for you.

The realistic expectation is steady, defensible movement on the queries where the playbook applies, with honest reporting on the queries where structural factors (analyst coverage, regulatory positioning, channel partnerships) are doing the heavy lifting.
